When it comes to evaluating employees there are a lot of metrics, numbers, and milestones to pay attention to but it really comes down to 3 areas: attitude, effort, and performance. Lets break those down!
1- Attitude - If somebody has a poor attitude, be very short suffering. Require they fix their attitude immediately. If you carry around somebody with a poor attitude, it does not matter how hard they work or how well they perform, they will pull down those around them at a far greater margin.
2 - Effort - If somebody has low effort, be very short suffering. Require they fix their effort level immediately. If you carry somebody with low effort, even if their attitude and performance are strong, they will pull down the effort level or attitudes of those around them at a far greater margin.
3 - Performance - If somebody has poor performance, but their attitude and effort are strong, be very long suffering, continue coaching them, teaching them, investing in them until they either find success or realize they are not a good fit. Try to move them to another position if thats an option. That said, you cant keep them forever, so set minimum standards of performance somebody needs to achieve in order to stay in their position.
Bonus tip - Be clear and direct when you communicate the areas youd like to see the employee do better! It doesnt do anybody any good if you sugar coat it.
